Use your average week

Not your best one. Look at the last month and take the middle, not the peak — that peak is why the estimate was wrong last time.

Be honest about lost weeks

Most people lose two or three a quarter to illness, travel, work and life. Nought is not a real answer.

Compare it to your hoped-for date

The gap is the finding. Either the scope comes down or the date moves, and choosing now is far cheaper than discovering it later.

This does the arithmetic properly. You give it the amount left, the rate you genuinely manage, and how many weeks a quarter you lose to illness, travel and everything else. It gives you a date, and the honest gap between that and the date you were hoping for.

The uncomfortable version is usually the useful one. A finish date you can defend is worth more than one that keeps you calm until October.

✦ The limit

An answer is not a record.

This works something out and then forgets it. It cannot tell you whether the number moved, because it has no memory of the last time you ran it and no idea what you did in between. Every calculator on the internet has that limit, and if it has never bothered you then this one is yours for free for good.

Two reasons, and they compound. People divide by their best week rather than their average one, and they allow nothing for the weeks that disappear. Two lost weeks a quarter alone stretches every estimate by about 18 per cent.
Two or three is typical for someone with a job, and more if you have children or travel for work. Nought is not a real answer — the question is not whether you will lose weeks, it is whether the plan already knows about them.
Use the median of the last month rather than the mean, since one exceptional week drags a mean upwards and that week is exactly the one you should not be planning around.
Yes, and share the working too. "Six weeks, because there are forty chapters left, I do two a week, and I lose two weeks a quarter" is a conversation. A date on its own is a promise you will be held to without anyone knowing what it assumed.
